The die arrives at the new supplier. It’s been inspected, reworked, crated properly, and shipped insured. It goes into the press and makes a casting on the first day.
And you still can’t ship a part.
There’s no trim tool to remove the runner. There’s a machining fixture, but it arrived without its clamping pads. There’s no checking gauge, because one for this part has never existed. The outgoing supplier verified it a different way, and that method was never documented.
This is, in our experience, the most common reason a transfer slips a quarter, and it’s almost never the thing anyone is watching.
What a Tooling Inspection Finds Missing on the Ancillary Side
Earlier this year we inspected 12 tools before shipment against our 191-check release gate. On the ancillary side, inspection gauges didn’t exist on 12 of 12. Machining fixtures were absent, or missing clamping pads, on eight. Trim and degate tooling wasn’t available on six, and neither were assembly fixtures. On two tools, nobody could say whether the runner cutting fixture belonged to the customer or the supplier.
Twelve out of 12 without inspection gauges gets attention. For us, it’s become a pattern we know to look for.
Why Ancillary Tooling Can Get Left Off the Transfer List
A die is designed, quoted, purchased, and documented. It has a drawing, a purchase order, and a number. Everyone knows it’s an asset.
The tooling around it often develops very differently. A trim tool may be built in the supplier’s toolroom because the runner isn’t breaking cleanly. A checking method may depend on the judgment of an inspector who’s been measuring the same part for years. Those solutions can become essential to production without ever making it onto an asset register or transfer list. Some may belong to the supplier. Some may not be transferable at all.
The die has a paper trail. Much of what makes it useful may have evolved on the shop floor and never made it into documentation.
The Consequence Is Lead Time, Not Cost
A checking gauge may cost little compared with a die, but cost isn’t the issue. The issue is time. Designing, building, certifying, and correlating a gauge can take months.
Until that work is done, there’s no measurement system analysis, no valid process study, no capability data, and no PPAP approval.
The die can run perfectly and the plant can still be unable to ship an approved part.
Four Questions to Ask Before You Agree on a Transfer Date
Before committing to a date, get answers to four things:
- What’s the complete list of everything required to make and verify this part, beyond the die itself?
- For each item, does it exist, who owns it, and is it coming?
- For anything missing, what’s the lead time and who’s paying?
- How will a new gauge correlate to how the part is checked today?
The timing plan should follow the longest lead time on the list, not the die alone. If die rework takes one month and gauge development takes three, you have a three-month transfer. The correlation question matters, too, because you need the answer while you still have access to the original method and some last-off parts to check against.
We retain tagged last-off parts from the outgoing supplier, dimensionally inspected before the tool moves, for exactly this reason.
Build the Ancillary List Before You Commit a Date
The die’s condition tells you whether the tool can run. The ancillary list tells you when you can ship, and those are often different dates, by a full quarter. If a transfer timing plan has a line for the die and nothing for gauges, trim tooling, or fixtures, it isn’t a timing plan yet.
